It’s always easiest to start using Traction Tools at the same time you begin running on the Entrepreneurial Operating System®. As you roll out EOS throughout your company, you also roll out Traction Tools. The software is the natural environment for using the system. In fact, teams often get up and running with EOS faster when they use Traction Tools.
But what if you’ve discovered Traction Tools after your company has been running on EOS for some time? What’s the best way of making the transition? A small company of ten or 20 can do it without a lot of disruption, but the more employees you have, the more important a smooth rollout becomes.

What Not to Do
In the early days of Traction Tools, some of our clients were so excited about the software that they switched their entire organizations to Traction Tools all at once. They sent an email invitation to everyone in the company and announced that everything related to EOS would now be done through this new software. There was no step-wise rollout process, and these transitions were rough.
While we were thrilled with the enthusiasm of our clients, we weren’t thrilled to hear about bumpy onboarding. So we developed a rollout resource to help ensure your transition is seamless and painless. Our clients are having a lot of success switching to Traction Tools, and it’s due in large part to our incredible Client Success Team. The Successful Rollout

It includes videos for new supervisors and new users, quick tips, and links to books for implementing EOS at your company.
Besides the rollout resource, we recommend following a few best practices as you move your company to Traction Tools. Here are the top Dos and Don’ts for a seamless switch.
1) Know EOS
Before you introduce Traction Tools software to any department, make sure you and your people understand how the Entrepreneurial Operating System works. If you don’t know the basics of EOS, you’ll struggle to get the most out of EOS software. We recommend giving each person in your company a copy of What the Heck Is EOS?
2) Assign a power user
Basically, a Power User is someone in your company who takes ownership of your Traction Tools account. This is the go-to person whenever an employee has a question about Traction Tools. We’ll give your Power User complete training at no cost, so that they can provide any kind of help your people might need during roll-out.
3) Be systematic
You’ll have the most success if you start with the leadership team and roll out Traction Tools from the top down. Once a team member is comfortable using the software, they can begin using Traction Tools in their own departmental meetings.
For some leadership team members, this will happen almost immediately. Others may need a little time. Usually, it only takes two to four weeks before leadership team members are introducing it to their departments.
From there, department members who lead their own meetings can follow the same principle. As they become comfortable with the software, they can roll it out at the next level down. And so forth.
4) Don’t go too fast
Make sure your team leaders know and understand how to use Traction Tools before rolling it out to their own Level 10 Meetings™. If they aren’t comfortable using the software yet, then no one in their department will be either, and the onboarding process will be painful at best, and unsuccessful at worst.
5) Don’t surprise your people
Before you begin the rollout, communicate with everyone at every level of the company. Give plenty of heads-up—in advance, and multiple times—so that when the transition comes to their department, they know exactly what’s going on, and why.
Your people should understand what Traction Tools is for, why your company is switching over, when it’s being rolled out to their departments. They should know who the power user is, so they have a go-to person within the company. And they should also know how to reach out to the Traction Tools Client Success Team.
6) Don’t straddle the fence
It may be tempting for people to keep using paper methods or spreadsheets to track their To-Dos and Rocks. If your managers don’t hold people accountable to quit using paper, your transition will take a lot longer, and it’ll be a rough ride. With multiple sources of information, you’ll create gaps in accountability and balls will drop.
Quitting paper means going cold turkey. Just rip that bandage off in one quick motion!
